Direct Debit built in-house, straight onto the UK banking rails

An insurer whose payment fees were breaking its unit economics. We built its own Direct Debit system on BACS — mandates, collections and all.

  • Own Direct Debit on BACS
  • No per-collection processor fees
  • Tested at every layer

The challenge

So-Sure, an insurer, wanted to offer Direct Debit — but every off-the-shelf provider charged per collection, and those fees broke the unit economics. Building it themselves meant connecting to BACS, the UK’s Direct Debit system, which only a small number of approved bureaus can access.

What we built

  • A complete Direct Debit system: mandate set-up, scheduled collections, failure handling and reconciliation, integrated with So-Sure’s existing platform.
  • A BACS connection through Bottomline, one of the approved bureaus, speaking its file formats and schedules.
  • An event-driven, serverless architecture on AWS (EventBridge, SQS, SNS, Lambda) and PostgreSQL, designed for money that has to be right every time.
  • Tests at every layer of the testing pyramid, faster deployments through GitHub Actions, and documentation the team could own — reporting directly to the CTO and CFO.

The outcome

So-Sure collected premiums by Direct Debit on its own system, without per-transaction processor fees eating its margin.
